HELP! Lifters on M54

Okay, money shifted my 2002 330i in March. Got a used head, pressure tested good, it's on the car, exhaust bolted up. Now, I'm worried about my hydraulic lifters and cam retainers.

I've noticed some of my lifters that came with my used head seem "collapsed" and the piston cannot be pushed down. Are these bad lifters? Had them sitting in oil for a day, no change. All the lifters from my old head are firm, but oil flows out of them when piston is depressed.

Also, the BMW Bentley manual said nothing about labeling these as they came out, apparently the intake and exhaust lifters are different. They don't look different at all.

I'm also wondering if I can or should reuse my old cam retainers since they only have 39k on them and are much cleaner. And possibly my lifters too, instead of using the ones that came with the used head.

Or should I take all four retainers and all 48 lifters to the BMW dealer and ask them?

As far as the lifters collapsing, they require oil pressure to firm up. I would suspect the ones that don't collapse.

The reason you label them and reassemble the same way isn't necessarily because they are different parts, its because the wear uniquely into the cam. I'm not sure what will happen if you reassemble in arbitrary order, my guess is that there will be accelerated wear until they wear back into their new position.

If you are going into disasembling the head and pulling the lifters out,then simply replace the valves on your old head and call it a day.

Hothing else exept for the valves gets damaged with a money shift. Replace yout valves and be back on the road.

For some people its much easier amd faster to replace the whole head with cams,lifter and valves already attached. But if you dont mind having some time off the simply keep everything from your old head and replace the valves,dont forget to lap them (otherwise they will never seat and you will not get a suitable compression)and replace the valve seals and guides.

The cylinder head that I got for this car came from a 2004 330ci. All I know for sure is that it was tested, cleaned, and decked by a very reputable shop by the seller, Scmgoblue was the username. He sells tons of stuff on here. The valves all looked great, no carbon, non are burned. I did not take it apart, it's already torqued down to spec and exhaust manifolds are on it and bolted in. It came from a running car. I'm reusing my hydraulic lifters, cams, Vanos and cam retainers, as they only have 39k miles, all very clean.

I hope the valves seat well :( it's too late to start taking everything apart now. It's being assembled at the moment. I was told the head was ready to go. Bottom end of the motor was inspected and I cleaned it up. You guys think this will be a big flop?

Oil port direction doesn't matter, the lifter turns during operation.

Between not keeping track of lifter order, and resting your engine parts on concrete, this thread just makes me cringe.

Just make sure everything is very clean and lightly oil when it goes back together. Hydraulic lifters require pressurized hydraulic fluid to work, ie. engine oil while your engine is running. You won't be able to determine much about them now.

They're just retainers, and it was for a picture. As far as the lifters, my mechanic was not planning on them springing all over my head. This is my first M54, and first BMW. I've only worked on small blocks prior. I much prefer working on them. These cars are a major pain in the ass to work on. My next car will have a carb lol. All the parts are WELL oiled. Lifters all in a bucket of oil almost the entire time they were out. Cams covered in assembly lube, cam bearings, etc. This build was done pretty spot on. Not bad for a first head job. Thank God its almost over.
